99_pre_mortem — Adversarial Imagination

This directory is where we sit down, before anything has gone wrong, and imagine in detail how the roadmap could kill itself. Not vaguely. Specifically. Eight failure modes, each named, each estimated for probability, each with warning signals you can spot from the inside, and each with a concrete mitigation you can execute without a therapist or a life coach.

Adversarial imagination is a form of care. If we have not imagined the failure, we cannot prevent it — we can only react to it, badly, after it has already cost weeks. This layer exists so that when trouble arrives, you recognize it early, name it, and reach for the correction that was written by a calm version of yourself at the start.

Reading order and cadence

  • Read all 9 files once, in the first week. It will feel dark. That is by design. You will not remember most of it.

  • Re-read 08 any month you feel guilty about being with family instead of coding. This is the emotional heart. It exists specifically for that moment.

  • Re-read the specific file that matches whatever is going wrong, when it goes wrong. Do not try to remember from July’s read. Come back to the file.

  • Re-read 09 at every sprint retro where the retro score is bad. The reset protocol is not a punishment — it is a legitimate option that the calm version of you built for the tired version of you.

The philosophy

Most roadmaps end at “here is the plan.” This one has a whole directory devoted to “here is how the plan dies.” Not because we are pessimistic — because we are serious. Any thirteen-month project without a pre-mortem is a project that assumes it will not encounter friction. That assumption is a lie, and lies embedded in a plan blow up under real conditions.

The pre-mortem is written from the position of “someone who loved this roadmap enough to imagine its funeral.” That is the register. It is not doom. It is due diligence.

The single most important file here

08_the_life_family_health_permission_slip.md. If you only ever read one file from this entire directory, read that one. It is the permission slip — the explicit written statement that your life, your family, and your health outrank the roadmap in every circumstance where they conflict. Everything else in this repo is negotiable. That file is not.
